Facilitate an idea session and turn selections into next steps

Prepare a structured team brainstorming session, preserve the ideas it produces, and support a separate human selection stage before planning next steps.

6 implementation stepsSimple

How this works

Prepare a structured team brainstorming session, preserve the ideas it produces, and support a separate human selection stage before planning next steps. The important boundary is between generating options and judging them. Premature scoring can silence useful contributions; late or opaque scoring can make the session feel arbitrary. A facilitator should be able to explain when each mode begins and what decisions the session can actually make.

Use the assistant to prepare an agenda, organize captured ideas and propose comparisons. Keep the original idea wording alongside any cluster or summary. Treat participant input as evidence, not permission to assign work, invite people or change project plans.

Before you start

Decision boundary

Name the business question, decision owner, time limit, and what is outside the session's authority.

Facilitation channel

Use a supplied document or whiteboard export; if live meeting tools are unavailable, prepare an agenda and capture template.

Selection criteria

Agree a small set of criteria before seeing the preferred ideas, and distinguish evidence from estimates.

Prepare the inputs

session_brief
Required

Text

Include goal, duration, participants by role, format, constraints and expected output.

criteria
Required

Table

Define each criterion, scoring meaning, weighting if any, and who can confirm it.

idea_records
Required

Text or table

Preserve stable idea IDs, original wording and attribution only when authorized.

decision_scope
Required

Text

Specify who selects ideas and whether the session may assign owners or only recommend actions.

optional_evidence
Optional / conditional

Supporting records

Link relevant facts to idea IDs and label assumptions or incomplete information.

Implementation, step by step

  1. Focus the session

    • Turn the brief into one answerable creative question and a concrete output target.
    • List constraints that participants must respect without prescribing the solution.

Checkpoint: The facilitator can state the task and limits in one minute.

  2. Plan the phases

    • Allocate time to opening, warm-up, generation, clustering, evaluation and closure.
    • Make the no-criticism generation rule explicit and reserve enough time for decisions.

Checkpoint: The agenda fits the supplied duration and separates creative and evaluative work.

  3. Capture original ideas

    • Provide a simple idea-ID template and work from actual notes or supplied exports.
    • Do not invent contributions, votes or attendance; mark unclear attribution as unknown.

Checkpoint: Every idea in later analysis points to a retained original record.

  4. Organize without deciding

    • Cluster related ideas and describe the common theme.
    • Keep minority or unusual options visible and avoid merging materially different proposals.

Checkpoint: Participants can recover their original contributions from each cluster.

  5. Support selection

    • Compare options using agreed criteria and explain the evidence behind each provisional score.
    • Show missing information and sensitivity to weights; let the decision owner choose priorities.

Checkpoint: The record distinguishes AI suggestions, participant votes and final choices.

  6. Translate choices into next steps

    • For each selected idea, draft a first test, expected artifact, dependency and owner question.
    • Record only confirmed owners or commitments and leave unselected ideas in the register.

Checkpoint: The handoff shows what was selected, what remains open and who can resolve it.

Decisions along the way

The group starts criticizing during generation

Remind the facilitator of the phase rule and park concerns for evaluation.

Two ideas tie because evidence is weak

Propose a small information-gathering step rather than manufacture a precise ranking.

No decision owner is present

Deliver a recommendation and open decision record instead of claiming agreement.

What you will produce

session-agenda.md

Document

A timed facilitation plan.

Include: goal · phase · duration · exercise · facilitator_prompt

idea-decision-register.csv

Table

A traceable record from contribution to action.

Include: idea_id · original · cluster · evidence · assessment · decision · next_step · owner_status

Check the result

  • Agenda durations sum to the available session time.
  • Clustering preserves distinctive or dissenting ideas.
  • A numerical score does not imply measured business impact.
  • Only actual decisions and confirmed commitments appear as agreed.

When something goes wrong

Notes are incomplete

Mark the missing section and request targeted clarification while keeping usable ideas.

Scoring rules change midway

Record the rule change and recompute all affected comparisons consistently.

The session generates too many ideas

Use transparent clustering and a second review round without silently discarding records.

A worked example

SYNTHETIC EXAMPLE · NOT A REPORTED BUSINESS RESULT

Request

Prepare a 60-minute session to reduce onboarding delays.

Inputs

Synthetic example. Six roles attend. The team supplies twelve ideas and chooses impact, effort and confidence as criteria. One idea proposes a clearer intake checklist; another requires a new integration.

Expected result

Synthetic expected result. The agenda uses 5, 5, 20, 10, 15 and 5 minutes across six phases. The register keeps all twelve originals, marks integration effort unknown, and records the team's selected checklist pilot. No person is assigned without confirmation.

Run a small pilot

Start small

One team session with a bounded business question.

Record the baseline

Record preparation time and unresolved actions from the current meeting format.

Agree success criteria

Track idea traceability, decision clarity and time to the first agreed experiment.

Stop or revise

Pause automatic ranking if criteria or decision authority are disputed.

Keep the scope clear

  • The assistant supports facilitation; it does not substitute fictional consensus for participant decisions.
  • Local preparation does not authorize invitations, task assignments or changes to external project systems.

Check before using

The facilitator controls the session and the team selects ideas. Model-generated scores and suggestions are provisional.

Business activities

  • Coordinate meetings and follow-ups
  • Plan products and business changes
